Most advice from the investment industry that reaches serious allocators is structurally incentivized away from the allocator's long-term risk-adjusted return.

  • In-house teams manage for their careers - safe enough to match the peer benchmark, or risky enough to capture a bonus year. Neither serves a multi-decade capital-preservation mandate.

  • Fund managers, more often than not, push AUM growth past what's optimal for net return - raising assets is easier leverage on compensation than consistent outperformance. They talk up their own book and their sub-asset class, leaving the allocator missing the best sub-asset fit or the cross-asset perspective they actually need.

  • Advisors (investment banks, consultants, private wealth) are furthest from the allocator's net outcome. Even those charging performance fees operate under "heads we win, tails you lose": they have no real skin in the game, so when investments don't perform, the allocator carries the loss while the advisor's economics stay intact.
